Coaching

RTE Coaching

One-on-one coaching for people in the Release Train Engineer seat - built around your actual PI, your actual ART, and the parts of the job no class prepares you for. This is coaching for the person, not a consulting engagement to launch or fix the train itself.

Who This Is For

RTEs who are new in the seat, or experienced RTEs hitting a wall they can't talk through with anyone in their own organization.

Signs You Need This

  • You just stepped into the RTE role, PI Planning is coming up fast, and nobody handed you a playbook.
  • You can run the mechanical cadence but freeze when Product Management, Business Owners, and Team Coaches start pulling in different directions.
  • You were told to "facilitate PI Planning and keep the plan on track."
  • You have no peer RTE to call, and you don't want your struggles visible to your own chain of command.
  • You passed the RTE exam, but the certification didn't teach you what to do when a room full of people starts arguing in front of you.

How This Works

Intensive window

60-90 days aligned to a PI boundary, with contact stepping up around PI Planning and Inspect & Adapt, then tapering to regular check-ins for the rest of the PI.

Cadence

Biweekly or monthly one-on-ones as the backbone, so there's always a next conversation on the calendar.

Just-in-time calls

Short sessions right before and after major ceremonies, when the stakes are highest and the debrief is freshest.

Case-based

We work your real situations from your real ART, not hypothetical scenarios from a textbook.

What Changes

  • You walk into PI Planning and other big-room events prepared, including a plan for what to do when they go sideways in real time.
  • You coach your Scrum Masters and Team Coaches instead of quietly doing their jobs for them.
  • You develop sharper judgment on what to escalate versus what to resolve at the team level.
  • You leave with an operating rhythm for running the train that's yours, and that outlasts the engagement.

Questions

How is this different from bringing in an SPC to launch or relaunch our train?

That's an organizational consulting engagement aimed at the train. This is developmental coaching aimed at you — the person doing the job, week after week.

I already took the RTE class and passed the exam — why do I need this?

The class teaches you what the role is. It can't rehearse the political and interpersonal moments you'll actually face — the ones where the plan is fine but the room isn't. That's what we work on here.

Scoped to you or your group — not a generic coaching package.
